Top dog on a tightrope The art of being perfectly assertive Top dog on a tightrope The art of being perfectly assertive The best bosses stay in tune with how their words and deeds are construed by their followers â€" that’s a central theme in my book Good Boss, Bad Boss. But talking about being in tune with others is a lot easier than doing it. There is much about being a human being that makes such perspective-taking difficult, and wielding power over others makes it even harder to do.One area where self-awareness is particularly hard to gain has to do with one’s level of assertiveness. Bosses often can’t tell when they’re pushing people too hard versus not challenging, questioning, and coaching them intensely enough. As research conducted by Daniel Ames and Frank Flynn suggests (see this pdf), striking the right balance between being too assertive and not assertive enough is essential to being (and being perceived as) a great boss.Ames and Flynn began with the observation that managers who are too assertive are seen as overbearing and that damages their relationships with others; but manager s who are not assertive enough don’t end up achieving much with their teams that they - and their peers and superiors - can take real satisfaction in. So they hypothesized that the best bosses would be rated roughly average on terms like “competitive,” “aggressive,” “passive,” and “submissive” by their direct reports. And that is what they found when they asked 213 MBA students to assess their most recent bosses on various dimensions. There was much overlap between the bosses rated as moderately assertive and the bosses rated most effective overall. The MBAs also deemed those moderately assertive bosses to be most likely to succeed in the future, and to be people they would be happy to work with again.And what about the bosses these MBA’s judged to be the lousy ones? Ames and Flynn found that lapses in assertiveness (whether by being too assertive or not assertive enough) were mentioned as hallmarks of these weak leaders far more often than deficits in “other commonly studied attributes, including intelligence, conscientiousness, and charisma.”When I heard about this research, I thought of a quote from Tommy Lasorda, who has worked for the Los Angeles Dodgers for over 50 years, including a 20-year stint as the team’s manager. The first day he took charge of the team, Tommy said to the press: “I believe managing is like holding a dove in your hand. If you hold it too tightly you kill it, but if you hold it too loosely, you lose it.”Call it Lasorda’s law: Being just assertive enough, while not easy for any boss, is one of the most important features of a good one. And it isn’t simply a matter of arriving at some correct calibration and then sticking with it. Rather, the best bosses get the balance right on any given day, and in a myriad interactions with their followers, peers, and own bosses. Ames and Flynn emphasize that it isn’t that highly regarded managers are moderately assertive all the time. Rather such bosses have t he self-awareness and skill to switch between pushing people hard enough at certain times, and backing off appropriately at other times. Being flexible and socially sensitive - knowing when it’s the right time for either approach - enables them to be seen as motivating and engaged, but not as bullying or micro-managing.On this point, when I had finished writing much of Good Boss, Bad Boss, I had a conversation with the very talented Marc Hershon about what to title the book. Marc is unusually good at naming things. He’s the branding expert who named the Blackberry and the Swiffer, for example, and has helped authors like Tom Kelley and Dr. Phil come up with titles for bestselling books. Based on the chapters Marc read, and thinking about the bosses he knew, he suggested the title “Top Dog on a Tightrope.” What struck him, in other words, was the constant balancing act required to do the job well. He also thought it was important to emphasize that, while everyone misjudges a step now and then, the best ones fall less often, because they have the skill to make constant and correct adjustments to stay out of trouble.I love that title and still wonder sometimes if I should have used it. And, to add to the fun, Julia Kirby (who edited the original version of this piece for HBR) found the perfect picture to introduce it (the above picture was originally published in the Korea Times and HBR used it when the earlier version of this piece first appeared; both the picture and readers’ comments disappeared when they updated their website).I couldn’t resist using it again here on LinkedIn. A lot of leaders I know feel just like that dog - striking the right balance isn’t easy.I suspect some of your bosses come across as overbearing jerks. And I suspect that others come across as wimps and doormats. What signals should they look for that the time has come to push harder? Interview Questions to Ask: Experience Whether your organization communicates via print, web, hand-held devices, online, billboards, or all of the above, knowing how to interview graphic designers starts with knowing what you need the designer to design. A good designer can design about anything. When youre looking to recruit a great designer, though, its best to look for a candidate whos done similar products for similar organizations, says Cynthia Escalante, an account manager with staffing firm Aquent, LLC, Boston. While your resume review will tell you where a candidate has worked, these questions will delve deeper into their fit with your company culture: Have you done annual reports (or whatever products the designer will do for your organization)? What size company were your prior clients? Have you worked for non-profits, trade associations or other companies in this industry? What is your experience with designing for websites? What type of signage have you designed? Interview Questions to Ask: The Portfolio Interview questions about the candidates experience naturally lead to a discussion of their portfolio. When possible, look at the work in the medium for which it was designed, going online to look at websites, or viewing a printed copy of an annual report. Asking, Show me your best piece is a good first question, says Donna Farrugia, executive director of The Creative Group, a Menlo Park, California, executive search firm. A designer skilled at presentation will have their best piece placed first in their portfolio, and their second-best piece will be the last piece with five to eight pieces in between, she says. Use the portfolio as a launching pad to dig into the job candidates previous experience by asking: What was the objective of this piece? What was your role in developing this piece? What was the business result of that piece? How much time did it take to execute this project? Did you come up with this concept? Or was it a collaborative process? Why did you choose this image (or binding, or color palette?) What was your thought process, and how does your creative process work? What was the design challenge? How did you resolve that challenge? What results did this piece achieve? What was the clients feedback, and can you supply contact information for this client so they can give you a reference? What people, processes, and/or budgets did you manage when you did this project? As the job seeker answers your interview questions, listen to hear if theyre a strategic thinker and what their level of responsibility has been in the past, says Escalante. Todays graphic designer has to engage, attract, convert, and sell an audience, so listen for answers that demonstrate the applicant has core business skills, as well. Do they mention costs, perhaps talking about the cost versus benefits of interactive versus printed annual reports? Interview Questions to Ask: Hard-Skills Questions Graphic designers need hard skills, especially when working in mobile and online platforms. While the resume will tell you what software a graphic designer uses, these questions will tease out how well they know those programs: Do you consider yourself first a designer or a programmer? How have you used Software Program X in your daily work? How often have you used Software Program X? What version of Software Program X are you most familiar with? If I asked you to design something, what software would you use? If I were willing to train you on any software, what would you choose to learn? Interview Questions to Ask: Soft Skills Unless your new hire will only work remotely, theyll need soft skills too. Find out how well the job applicant works with others by asking: What did the team at your prior position look like? What was your official role on that team? What was your unofficial role on that team? Close the interview with an open-ended question that gives you a glimpse of what inspires the candidate: Whats been your most interesting project? As you listen to their reply, consider whether your organizations job aligns well with what inspires the candidate. If it does, youre ready to make an offer to your next great hire.

Social media should be on your to-do list, because it provides a way to connect with networking contacts and decision makers. Perhaps you’ve overlooked Twitter, thinking it’s a network better suited to snarking about celebrity attire at red carpet events and not one to use professionally. Jobvite's Social Recruiting  Survey from 2013  contradicts that assumption. Jobvite found approximately 40 percent of the  job seekers and 55 percent of the recruiters polled  are active on Twitter, which is reason enough to consider the site viable to exploit for job opportunities. Additionally, a  January  study from the talent acquisition software company  iCIMS found 51  percent of jobs posted to social media can be found on Twitter. These data  points, combined with Twitter's  fluid, transparent  and approachable nature, make it a unique social site and fertile ground for job seekers. Iotronics Corporation helps job seekers use online services to leverage social media, and its product, Twesumes, help job seekers optimize their profiles to be discovered. Klaus Obermeier, the company's CEO, offers the following tips for using Twitter for your job search. What to tweet. All of us have something to contribute and Twitter makes it easy to share, interact and build your own brand at the same time. Decide on your tweet themes before you get started. Be sure to use hashtags to label your tweets and make them easier for like-minded people to find. For example, if you are a professional looking for a job in technology with a sustainability and green focus, you could share information and news from all three topics in your Twitter stream and use hashtags such as #greentech and #jobs, to help make your tweets searchable and to find job postings and related content on the subject. Troll streams of recruiters or others in your field to choose the best hashtags, or check out a tool such as hashtagdictionary.com.   Find great people to follow. Twitter is full of great content, experts, forums and resources. There are also thought leaders, brands and organizations to follow that could be helpful for job seekers. Once you find people tweeting about content that interests you, it’s much easier to see its professional value. Search for recruiters, people who work in organizations that interest you and the Twitter streams from companies themselves. You’ll also want to identify thought leaders in your industry; industry news sources and individuals who can help with your job search, including career coaches. Use Followerwonk.com to search Twitter bios and identify if people list their employers. Check out Wefollow.com, which allows you to search for keywords to find interesting people to follow. Engage with people. Share and attribute articles, news  and updates consistent with your brand. Encourage follow backs by engaging in the conversation and giving a “hat tip” to others by retweeting (or forwarding along) their content. Use a Twesume. If you’re in active, public job search, integrating a Twesume as part of your overall Twitter strategy gives you a streamlined way to communicate your top selling points, but only if you already have established yourself on Twitter. “A twesume is a tweet with intent â€" it allows you to communicate your key attributes, skills and background â€" all in 140 characters or less,"  Obermeier says. "Key components of a twesume include job industry, title you are targeting,  geographic target, relevant certifications, technical skills, soft skills  and degrees. Because the twesume is only 140 characters, it also should include a hyperlink back to informative and supportive contents such as a social profile.” You can use your LinkedIn URL or other online social  résumé  or portfolio to provide more information. Obermeier  reminds users, “It’s key to use hashtags to make the tweet more searchable. Popular hashtags to consider include: #Hireme, #Jobs and #Twesume."

Not full because we’ve jam-packed it. And not full because we’re running around like a crazy person. But full because  we  bring the fullness. We bring the fullness in feeling so brilliantly ourselves. We feel full in the love that’s able to flow from us. And full from the bright energy we have to exhale to others. Believe it or not, our days can be more of this â€" more fullness â€" without us having to feel like god’s gift to our own day, and without us having to have these “high” moments that make us falsely feel that way. Rather, a fully full day is made up of moments that make us feel  fully  alive and  fully  whole.  Little tweaks, not life changing changes, can be enough to connect us back to our own powerâ€" the power that gives us the vibes of alive and the strength to create, to give, and to believe. The power to bring brightness to every room we walk into. Not all of these things have to be done in a day. But sprinkle them over the mundane and you’ll start to feel the tide of vibes change 1. Get in the sunshine. First thing. (according to my friend … but seriously it works) 2. Give yourself time. Let go of the rush. 3. Read something from someone who inspired you.
